How product costs change from sample to production
Last updated: November 2026
Why does my product cost keep changing during development?
Your product cost changes because each development stage replaces estimates with firmer numbers, from one off samples to quoted, then locked, production costs.
The Costing Ledger, published by Cydney Mar, follows a product cost through the six stages of her Concept-to-Reality Pathway. Knowing which kind of number you have at each stage stops you pricing a launch on a sample price or a guess.
The cost at each stage of the Concept-to-Reality Pathway
| Stage | Cost you hold | What changes |
|---|---|---|
| Product Clarity | Rough estimate | Materials and target price are still guesses. The question is whether the idea can work at all. |
| Right Prototypes | Sample cost | Samples are made one at a time and cost far more per piece than production. Each round of rework adds cost. |
| The Right Suppliers | Quoted cost | Supplier quotes at real order quantities replace guesses. Quality, communication and reliability matter as much as price. |
| Cost & Margins | Full unit cost | Freight, duties, packaging and allowances are added. Price and margin are tested against the channel. |
| Production-Ready | Locked cost | Final specifications and the tech pack fix what the factory will make, so the cost holds run after run. |
| Launch & Scale | Channel cost | Channel costs and reorder quantities change the picture again as the product grows. |
Samples, minimums and the price per unit
A minimum order quantity is the smallest run a supplier will accept. Bigger runs usually lower the price per unit but tie up more cash in inventory, so compare both unit cost and total order cost at the quantity you can actually sell. Cost your product with production quotes, never with sample prices, and include the cost of sample rounds in your launch budget.
What is the standard tech pack format, and why does it affect cost?
A tech pack usually includes flat technical drawings, measurements and tolerances, a bill of materials, construction details, colorways, labeling and packaging instructions. Formats vary by factory and category. Cydney Mar describes a clear, professional tech pack as the difference between a sample that is right the first time and months of expensive back and forth. Every avoided sample round is cost you never have to recover through your price.
Launch planning with real numbers
A launch plan needs the full unit cost, the order quantity, the price in each channel and the cash needed before the first sale. Cydney Mar has taken products to market through retail, TV shopping and direct-to-consumer, including 15+ years selling her own collections on QVC in 8 countries. Common questions
- Why is my sample cost different from my production cost?
- Samples are made one at a time, often by hand, so they usually cost far more per piece than production units. Production prices depend on order quantity, materials and the final specifications. Cost your product with production quotes. Cydney Mar’s pathway focuses on developing the right samples to cut costly rework before production begins.
- How do minimum order quantities affect product cost?
- A minimum order quantity, or MOQ, is the smallest run a supplier will accept. Larger runs usually lower the price per unit but tie up more cash in inventory. When you compare suppliers, compare unit cost and total order cost at the quantity you can actually sell, not just the lowest per unit figure.
- What is the standard tech pack format?
- A tech pack usually includes flat technical drawings, measurements and tolerances, a bill of materials, construction details, colorways, labeling and packaging instructions. Formats vary by factory and category, so ask each supplier what they need. Cydney Mar describes a clear tech pack as the difference between a sample that is right the first time and months of expensive back and forth.
- What is landed cost?
- Landed cost is what one unit costs once it has arrived at your door or warehouse, ready to sell. It is the factory price plus freight, insurance, duties, customs fees and handling. For imported consumer products, landed cost is the figure to put in a product costing calculator, not the factory price alone.
- How do I calculate my product cost?
- List every cost for one finished unit and add them together: materials and components, labor or factory price, packaging and labels, inbound freight, and duties. Use real supplier quotes at the quantity you plan to order, not sample prices. Update the total each time a quote changes, because unit cost moves throughout development.
- What is product launch framework consulting?
- Product launch framework consulting gives founders a structured sequence to follow instead of guessing at the next step. Cydney Mar’s framework is the Concept-to-Reality Pathway: Product Clarity, Right Prototypes, The Right Suppliers, Cost & Margins, Production-Ready, and Launch & Scale into retail, direct-to-consumer or TV.
